
A distributor shows stock. A supplier offers a cross-reference. The package and pinout appear to match. Procurement may feel that the shortage has been solved.
But availability answers only one question: Can we buy this part now?
Approval answers a different one: Can this exact part, from this source and under these conditions, enter production?
For an OEM, that distinction helps protect design integrity, product reliability, and repeat-order consistency. Venture can support BOM review and component sourcing within PCB Assembly (PCBA) and EMS projects, but any change to an approved design remains subject to written approval from the customer or designated design authority.
An alternative component remains a candidate until the required engineering, quality and customer approvals are complete.
What Do PCN, PDN and EOL Actually Mean?
A Product/Process Change Notification (PCN) informs customers that a product or its manufacturing process is changing. Depending on the notice, the change may involve materials, wafer fabrication, assembly location, test flow, package marking, specifications or another controlled characteristic.
A PDN—often called a Product Discontinuation or Product Discontinuance Notification—generally communicates that a product is being withdrawn. End of Life (EOL) may describe the lifecycle status or the discontinuation notice itself.
Terminology varies across manufacturers, so always follow individual notice rather than relying on the acronym alone. Microchip, for example, distinguishes Product/Process Change Notifications (PCNs) from End-of-Life (EOL) notifications, while other suppliers may use PDN.
The practical rule is simple: read the document, not only the acronym.
For each notice, capture:
- Affected manufacturer part numbers, or MPNs
- Reason for the change
- Notification and proposed effective dates
- Last-time-buy and final shipment dates
- Suggested replacement parts
- Available qualification data
Supplier timelines differ. At the time of publication, Texas Instruments states that its standard obsolescence schedule allows 12 months for the last order and up to six additional months for final delivery; TI also notes that an accelerated withdrawal schedule may apply in rare circumstances. This is a TI policy, not a universal industry commitment. J-STD-046 and J-STD-048 address change notification and product discontinuance, but the controlling dates for a project are those stated in the applicable supplier notice.
When Does a Component Change Require Revalidation?
Not every change requires the same response.
Buying the same MPN through a different distributor may primarily require channel, batch and incoming-quality review. Changing the manufacturer, electrical characteristics or package may reopen engineering validation.
Common revalidation triggers include:
- A different manufacturer or MPN
- Changes to package, pinout, polarity, dimensions or component height
- Changes to voltage, current, tolerance, temperature range or timing
- Different thermal behavior or power dissipation
- Changes affecting firmware, programming or calibration
- Different compliance or customer-specific requirements
- A manufacturing-site, material or process change that may affect quality or reliability
- An EOL replacement that changes the design, test plan or long-term sourcing strategy
Form, fit and function provide a useful first screen.
Form asks whether the physical characteristics are compatible.
Fit asks whether the component connects and assembles correctly.
Function asks whether it performs the intended task.
But passing these three checks does not automatically make a component production-approved.
The team may still need to consider lifecycle, derating, thermal margin, firmware behavior, manufacturability, test coverage, compliance and future supply stability.
“Pin-to-pin compatible” is not the same as “qualified for this product.”
An Eight-Step Component Substitution Workflow
A practical workflow should prevent purchasing urgency from bypassing technical control.
- Capture the change signal.
Retain the original PCN, PDN, EOL notice, shortage alert or supplier communication. When the manufacturer document is available, do not rely only on a screenshot or verbal summary. - Identify every affected build.
Use the BOM and where-used records to find the relevant product, PCB revision, open purchase orders, work in progress and planned repeat orders. - Classify the decision.
Determine whether the proposal involves the same MPN from another source, a second-source component, a pin-compatible substitute or a design-level replacement. Also determine whether the request is temporary or permanent. - Compare the original and proposed parts.
Review the manufacturer, MPN, package, electrical characteristics, temperature range, tolerance, compliance, lifecycle, availability and sourcing conditions. A generic component description is not enough. - Define the validation plan.
Engineering and quality should decide whether the change requires document review, sample assembly, first-article inspection, programming checks, in-circuit testing (ICT), functional testing (FCT), or customer-specified validation. - Obtain written approval.
Procurement confirms current availability, channel, MOQ, and lead time. Engineering reviews the technical impact, and quality defines the inspection, testing, and record requirements. Before the alternative is released for production, obtain written approval from the customer or designated design authority under the project’s change-control procedure. - Update controlled records.
Record the original and alternative MPNs, comparison results, approval date, approver, BOM revision, and the applicable approved-source record. Use the organization’s exact term—such as Approved Vendor List (AVL), Approved Manufacturer List (AML), or Approved Parts List (APL)—rather than treating these records as interchangeable. - Release and trace the build.
Link the approval to the purchase record, incoming lot, production batch, inspection or test result and shipment record. Only then should the alternative move from “available” to “released for production.”
Temporary and Permanent Alternatives Need Different Controls
A temporary substitution needs a clear boundary. It may apply only to:
- One purchase order
- A stated quantity
- A specific production lot
- A defined validity period
It should not quietly become the default component in the next build.
A permanent substitution requires a controlled BOM or AVL revision, an effective date, completed validation and a clear rule for existing inventory. Repeat orders should be checked against this approved baseline instead of relying on memory or an old email thread.
For this workflow, traceability can be scoped across four practical levels: project, production batch, individual board, and key component. A project may require one or more of these levels rather than all four. The required identifiers, record format, retention period, and data-delivery method should be agreed before production.
A useful record chain is:
Customer approval → approved BOM or AVL revision → purchase record → incoming lot → production batch → test result → shipment record
This chain supports investigation and repeat-order control. It does not mean every component is risk-free or that every authenticity issue can be detected.
Eight Questions to Ask a Component Sourcing or EMS Partner
Before approving a supplier’s substitution process, ask:
- Do you retain the original manufacturer PCN, PDN or EOL notice?
- How do you identify every BOM and open build affected by the change?
- Who reviews technical equivalence beyond form, fit and function?
- Which changes require samples, first-article review or functional testing?
- How is customer approval recorded before purchasing or assembly?
- How are temporary deviations prevented from carrying into repeat orders?
- Can an approved alternative be linked to incoming and production lots?
- Which sourcing, inspection and test records can be provided for this project?
Good component sourcing is not just the ability to find a part quickly. It is the ability to control what happens after that part is found.
